AI economics should start with the current operating baseline: request volume, manual handling time, error cost, escalation load, and wait time. Without that baseline, ROI becomes a story instead of a control system.

Separate automation value into four buckets: labor displacement, cycle-time compression, quality improvement, and risk reduction. Each bucket needs a named owner and a measurement source.

The first production release should prove a narrow value hypothesis. Scale only after the adoption curve, operating cost, and exception workload are visible in weekly reporting.
